Default 1992 LEXUS SC400 BRAKE Problem ????

I just have a quick question regarding the brakes on my 1992 SC400.

I just recently replaced brake pads all the way around the car and the front two rotors. Rear rotors where fine so I left them alone. During the course of replacing these parts I discovered that I had 2 sliding pins that where frozen. One pin on the front right caliper and one pin on the rear left caliper. I fixed both pins and now they move/slide as they should.

My question is as follows:

What would cause my brake pedal to feel soft/sponging when I first apply the brakes?? Every time I come to a stop the pedal is soft when I first press it but if I let off the pedal and press again it is nice and hard like it should be?? It is the same everytime, the second time I press the pedal the resistance feels normal(hard)?? Any ideas are welcomed??

air in lines?
moisture in lines?
Differnet brake component failed or failing?

It always only takes 2 presses to feel normal and never 3,4,5!
